AI Coaching in the Flow of Work: Why the Best Practice Happens Between Calls, Not in Workshops
A pharma rep is sitting in their car outside a hospital. They've got eighteen minutes before their next appointment with a consultant who, last time, pushed back hard on the switching data. The rep knows they handled that conversation badly. They lost confidence when the consultant cited a specific sub-analysis they hadn't prepared for.
They could spend those eighteen minutes checking email. Scrolling through their phone. Reviewing their notes from the last call and hoping they do better this time.
Or they could spend five of those minutes practising exactly that conversation. Running through the objection they fumbled last time, with a simulated version of that sceptical consultant, getting feedback on their response, and trying again with a different approach.
The second option is what "coaching in the flow of work" actually means. It's not a concept from a training theory textbook. It's a practical description of how learning works best for people who don't sit at desks and don't have calendar blocks labelled "professional development."
What "flow of work" means for field reps
The phrase "learning in the flow of work" was coined by Josh Bersin and has become something of a buzzword in corporate L&D. But the concept behind it is sound, and it's especially relevant for field-based teams who have a very different daily reality from office workers.
A field rep's day is structured around appointments. Drive to Hospital A. Thirty-minute meeting with Dr. Singh. Drive to Clinic B. Wait twenty minutes because the GP is running late. Fifteen-minute conversation that gets cut to eight. Drive to Hospital C. Drop off samples and catch a quick word with the practice nurse. Drive home.
Scattered throughout this day are pockets of time. Sitting in the car park. Waiting in reception. The gap between an appointment that ended early and the next one that starts on time. These pockets range from five minutes to thirty minutes, and they appear unpredictably throughout the day.
This is the "flow of work" for a field rep. It's not a steady stream of tasks at a desk. It's bursts of high-intensity conversation separated by logistical dead time. And it's in that dead time that the most valuable practice can happen, because the context is fresh and the need is immediate.
The timing problem with traditional training
Most sales training is delivered in concentrated blocks. A two-day workshop. A half-day virtual session. A three-week onboarding programme. These are scheduled weeks or months in advance, and they cover content that the rep may not need for weeks or months afterward.
The problem with this approach is well documented in cognitive science. Hermann Ebbinghaus demonstrated the "forgetting curve" in the 1880s, and subsequent research has confirmed it repeatedly: people forget approximately 70% of new information within 24 hours if they don't actively reinforce it, and approximately 90% within a week.
This means that a workshop covering twelve different selling scenarios will leave reps retaining perhaps one or two of them by the time they actually need the skills in the field. The other ten scenarios are essentially lost investment.
But the forgetting curve can be countered through spaced repetition, the practice of revisiting material at increasing intervals. When a rep practises a skill, then practises it again two days later, then again five days after that, then again two weeks later, the retention rate improves dramatically. The skill moves from short-term memory into long-term capability.
Spaced repetition requires frequent, brief practice sessions spread over time. It is fundamentally incompatible with the concentrated workshop model. You cannot achieve spaced repetition by delivering all your training in a two-day block, no matter how excellent the content is.
Why five minutes matters more than you think
There's a common assumption in training design that meaningful practice requires substantial time. Thirty minutes minimum, ideally an hour. Anything shorter is too superficial to create real learning.
The research doesn't support this. Studies on microlearning consistently show that short, focused practice sessions of three to seven minutes can produce significant skill improvement when repeated frequently. The key variables are frequency and specificity, not duration.
A five-minute practice session where a rep handles one specific objection from a simulated HCP is more effective than a sixty-minute workshop that covers twelve objections at a surface level. The short session forces focus. It targets a specific skill. It provides immediate feedback. And it fits into the gaps that already exist in the rep's day.
This isn't an argument against longer training sessions entirely. Complex skills like multi-stakeholder selling or clinical data presentations benefit from extended practice time. But the bulk of skill maintenance and refinement can happen in short bursts, and for field reps, short bursts are all that's realistically available on most working days.
Mobile-first is not optional
For flow-of-work coaching to function for field reps, the platform must work on a phone. Not "have a mobile-responsive website." Not "offer a companion app with limited functionality." The full coaching experience, including roleplay, feedback, and progress tracking, needs to work on the device the rep already has in their hand.
This seems obvious, but a surprising number of training platforms still treat mobile as an afterthought. They build for desktop first because that's where the L&D team designs the content, and then offer a stripped-down mobile version that lacks key features. The result is that reps can technically access the platform from their phones, but the experience is poor enough that they don't bother.
For a field rep sitting in their car with fifteen minutes before the next appointment, the barrier to practice needs to be as close to zero as possible. Open the app. Select a scenario or accept the one the platform recommends. Start practising. Get feedback. Done. If any step in that process requires logging in again, navigating a confusing menu, or waiting for content to load over a patchy hospital Wi-Fi connection, the rep will open LinkedIn instead.
A day in the life
To make this concrete, here's what flow-of-work coaching looks like for a pharma rep named Sarah.
7:45 AM. Sarah is in her car, drinking coffee before her first appointment at 8:15. She opens the coaching app and sees a recommended scenario, surfaced through the kind of daily performance system that reads her CRM data overnight: handling the formulary restriction objection she's been hearing frequently in this territory. She runs through a five-minute practice conversation with a simulated pharmacist who pushes back on cost-effectiveness data. The feedback notes that she's presenting the ICER data clearly but missing an opportunity to ask about the pharmacist's specific formulary review criteria. She makes a mental note.
10:20 AM. Sarah's second appointment ended ten minutes early. She's got twenty minutes before the next one. She decides to practise the conversation she's about to have. The consultant she's meeting has been sceptical about switching from the current standard of care. Sarah selects a "sceptical specialist" scenario and practises her approach to presenting comparative efficacy data. She tries it twice, adjusting her opening based on the feedback from the first attempt.
12:30 PM. Lunch break. Sarah checks her coaching dashboard and sees her progress on the skills the platform has identified as development priorities. Her objection handling scores have been improving steadily. Her clinical data presentation is rated strong. But her skill at adjusting messaging for different HCP types is flagged as an area that needs more practice. She notes this but doesn't practise during lunch. Even motivated reps need breaks.
2:45 PM. Sarah is waiting in a GP surgery reception area. The GP is running behind, and Sarah has at least ten minutes. She runs through a quick scenario focused on the pricing objection she expects from this GP, who works in a cost-sensitive practice. The practice session takes four minutes.
4:30 PM. Driving between appointments, Sarah uses the hands-free audio mode to listen to a coaching summary of her practice sessions from the past week. The platform highlights patterns: she consistently performs well in opening conversations but drops off when HCPs introduce unexpected objections. It suggests a series of scenarios designed specifically to practise recovering from curveball questions.
None of these sessions lasted more than ten minutes. None required Sarah to be at a desk. None were scheduled in advance. And collectively, they provided more targeted, relevant practice than a full day of classroom training would have.
The research behind spaced practice
The effectiveness of spaced, distributed practice isn't a new finding. Robert Bjork's work on "desirable difficulties" in learning, published from the 1990s onward, demonstrated that spacing practice sessions over time leads to better long-term retention than massing practice into concentrated blocks. This finding has been replicated across domains from language learning to surgical skills training.
In medical education specifically, a 2014 meta-analysis in Medical Education found that distributed practice was associated with significantly better outcomes than massed practice across a range of clinical skills. The effect was particularly strong for skills that required ongoing maintenance rather than one-time acquisition.
For pharma and medical device reps, virtually every important skill falls into the "ongoing maintenance" category. Objection handling isn't learned once and retained forever. It needs refreshing as the competitive landscape changes, as new data emerges, and as reps encounter new variants of familiar objections. Clinical data presentation skills need updating with every new publication and every label change. Compliance awareness needs reinforcement as regulations evolve.
Spaced practice is the mechanism that keeps these skills sharp. And the flow-of-work model is the delivery method that makes spaced practice possible for people who don't have dedicated training time in their schedules.
What this means for L&D teams
For L&D teams accustomed to measuring training in days delivered, workshop attendance, and module completion, the shift to flow-of-work coaching requires a mental model change.
The value isn't in the individual session. A five-minute practice conversation in a car park doesn't look like much in isolation. The value is in the pattern: daily or near-daily practice, targeted at individual development needs, delivered at the moment of highest relevance, and sustained over months rather than compressed into events.
The metrics change too. Instead of measuring completion rates, L&D teams should be looking at practice frequency, skill progression over time, and the correlation between practice patterns and field performance indicators. A rep who practises three times a week and shows steady improvement in objection handling scores is developing faster than a rep who completed the full workshop but hasn't practised since. The evidence is clear: daily practice during onboarding accelerates quota attainment by 40%.
This doesn't eliminate the need for workshops, team training days, or formal learning events, though it does challenge the traditional model of the annual sales kickoff. Those serve different purposes: building team cohesion, introducing major new content, and creating shared experiences. But they should be the punctuation in a rep's development, not the entirety of it. The sentences are written in the car park, in the waiting room, in the fifteen minutes between appointments where a rep can choose between scrolling social media and getting fractionally better at their job.
The reps who choose to practise in those moments, and the organisations that make it easy for them to do so, will outperform those who rely on quarterly training events and hope that the knowledge sticks.
